When should a founder-led business hire its first HR leader?

It is rarely a headcount number. Four signals that tell you it is time — and what to do in the meantime.

Founders usually ask this as a headcount question: is it 50 people, or 100? In practice the trigger is workload shape, not size.

Four signals

  • You are spending more than five hours a week on people matters that are not strategic
  • Compliance is being tracked by someone whose main job is something else
  • Managers are making inconsistent decisions on the same issue
  • Hiring quality is dropping because no one owns the process end to end

The interim answer

A full-time senior HR leader is expensive and often mis-timed. Many businesses bridge the gap with a retained HR partner: payroll, compliance and lifecycle handled operationally, with senior advisory available when a real decision needs making. When the business is ready for an in-house leader, the systems are already in place for them to inherit.
